A launch display can sell bags. It does not necessarily prove that shoppers will come back for the same litter once the discount and staff attention disappear.

A private label cat litter pilot order should answer the second question as well as the first. Before ordering, decide what the trial needs to reveal about customer fit, repeat purchase, operating effort and margin. Then buy enough stock to learn, without mistaking a first shipment for a full rollout.

Write the Decision Before the Trial

Be specific about what happens after the pilot. Are you deciding whether to add one SKU across all stores, replace an existing product or introduce a premium tier?

Choose a few measures that support that decision. Units sold per store-week, repeat purchase where it can be measured appropriately, returns and contribution after promotion are more useful than a photograph of a busy launch day.

Avoid treating targets as industry benchmarks. Set them from your store economics, current category performance and the commercial role of the proposed product.

Keep the Assortment Small Enough to Learn From

Testing several formulas, fragrances and pack sizes at once can divide demand into tiny groups. A slower variant may simply have had less exposure, while staff may naturally recommend their favorite.

Start with a clearly defined customer and one or two meaningful options. For example, compare the role of an unscented tofu cat litter with a different existing category offer only when the distinction matters to your shoppers.

Confirm that the requested pilot quantity is commercially feasible. Small-market testing does not remove the factory’s formula or printed-packaging minimums. Ask about appropriate sample and standard-pack options before commissioning artwork.

Allocate Stock With Store Differences in Mind

Use current category sales to plan initial quantities rather than sending the same number of bags everywhere. Keep enough reserve to avoid losing the trial to a stockout, but make transfers visible in the records.

Track store-weeks when the product was actually available. If one store sold out halfway through the period, its sales do not represent a full period of demand. Equally, a weak display position can make a product look less appealing than it is.

Record pricing, shelf placement and promotions. You do not need a laboratory-perfect retail experiment, but you do need to know what changed between stores.

Ask Staff for Specific Feedback

Give staff an accurate product explanation and a small set of questions. What did shoppers compare it with? What stopped them buying? Which complaint appeared after use rather than before purchase?

Separate price objections from texture, fragrance, packaging and cleanup concerns. A single comment that customers did not like it is too vague to guide a reorder or formulation discussion.

Do not train staff to make unsupported health, environmental or device-compatibility promises to close a sale. The pilot should test the product you can honestly offer at scale.

Look Beyond Initial Sell-Through

As an illustration, a store group might receive 300 bags and sell 180 during the measured period, giving 60% unit sell-through before adjusting for returns and transfers. That number alone does not establish success.

How much discount was required? Did buyers return for another bag? Were the remaining units concentrated in one variant? Did the pilot displace a more profitable product? A useful evaluation considers those questions together.

The example is arithmetic, not a recommended threshold. A small pilot also has limited statistical power, so treat apparent differences cautiously and collect follow-up evidence where needed.

Agree What the Next Order Depends On

Before scaling, review product feedback, margin, supply lead time and stock remaining. Decide whether to reorder unchanged, revise one issue, extend the pilot or stop.

Share the specific findings with your wholesale cat litter supplier. A clear observation about bag opening or repeat-purchase objections gives the supplier something useful to address. A request to make the product more premium does not.

The value of a pilot is not proving that the original idea was right. It is making the next inventory decision with better evidence than you had before the first bags reached the shelf.
